Most fitness business owners don’t have a client problem—they have a systems problem.

They work hard, they’re great at coaching, and they know they can change lives… but when it comes to getting leads consistently, things start to fall apart.

• They post on Instagram, but no one bites.

• They get the occasional enquiry, but converting them into paying clients feels like a struggle.

• They’re stuck answering endless DMs, wasting time chasing people who never commit.

So they keep grinding—chasing their tails, scrapping for the next sign-up, and hoping no one cancels this month.

And every day, this is costing them time, money, and peace of mind.

But what if that could change in just 14 days?

Because while building business systems from scratch takes years, if you have access to someone who already understands what works, you can skip the frustration and shortcut years of trial and error in just two weeks.

That’s exactly what happened with a recent client of mine where a fitness business owner went from inconsistent leads to regular enquires—adding 5 new clients in 14 days.

And in this article, I’ll show you exactly how we did it—step by step.

The Missing Links That Halt Your Fitness Business Growth

Before we dive into the exact system that helped turn this business around, let’s take a step back.

Because if you don’t understand why your business is stuck, you’ll struggle to see why this approach works—and why it could work for you too.

Most fitness coaches don’t fail because they’re bad at coaching. They fail because they’re missing the key systems that actually make a business run.

If you’re constantly:

• Chasing leads but never getting enough enquiries…

• Relying on social media engagement that never converts…

• Struggling to turn interest into actual, paying clients…

Then you’re likely missing a few crucial links in your business.

And that’s exactly what we fixed in this case study.

Let’s break down the missing links that keep fitness coaches stuck—and how solving them can unlock predictable growth in your business.

Missing Link Examples:

  • Clear Offer

When you sell a service, it's easy to get stuck thinking that your service is your offer.

It isn't.

Your core service is often the 'next step' once someone has got started.

Your job is build something that will act as the 'Front-End Offer' for your business, allowing people to see how you might be able to help them before they commit to a full service.

I'll share the exact example of this with you when we unpack the case study below.

  • Premium & Professional Packaging

People want to learn more about You and your Offer in a place that feels premium and trustworthy.

Sure, you can post on social media and maybe sell the odd thing via DM, but in reality, people want to explore your service first, away from social media, before inquiring to work with you…

Fitness Business Enquiries

  • Multiple Contact Options

Once they have learned more about you, they want to be able to choose how to contact you and make that initial inquiry with you.

For this, it makes sense to have the following assets:

> An online calendar for direct appointment booking

> An online contact form for more 'general' enquiries

> An application form for those ready to learn more

> Clear contact info (phone, email & socials) visible in one place

Having multiple contact options allows you to capture leads who are all potentially at different stages of buying.

> Those that are certain they want to start can book a call there and then.

> Those wanting more info can fill out an application or contact form.

> Those wanting to ask some questions can call, email or DM you - whichever suits them best.

  • Low-Stress Follow-Up (For You and Them)

The final missing link is having some simple follow-up automations that allow you to handle inquiries in a professional, stress-free manner.

These immediately give your potential client peace of mind that they are being handled in a professional manner and have enquired with the right coach.

And for you, they do the heavy lifting of the initial process of getting someone started -or- weeding out the time wasters.

Let's Implement These In Your Business!

Right now, you might be thinking, “This all makes sense… but it sounds like a lot to put in place.

And that’s exactly why most fitness coaches stay stuck—not because they don’t want a better system, but because they assume it’s too complicated to build one.

But here’s the truth…

Getting these systems in place doesn’t have to take months.

In fact, in this case study, we set everything up in just 14 days.

Because when you have the right tools and the right direction, what feels overwhelming right now can actually be simple.

And that’s exactly what I’m about to show you.

Let’s break down the full 14-day overhaul—so you can see just how easy this can be.

Case Study: How Dean Overhauled His Fitness Business' Future in 14 Days

When we first spoke, Dean was at a crossroads.

After being pushed into online coaching, told to spam 60 DMs a day just to scrape by, and struggling to make it work, he was done.

He wanted to get back to coaching in-person—to build a real business that actually gave him financial stability.

The problem? He had no predictable income.

• Some months, he barely covered rent.

• Other months, he couldn’t even pay himself a wage.

• Just three days before the end of the previous month, he ran out of money completely—forced to borrow from a friend just to get by.

He knew something had to change.

So we built a simple system—one that would bring in leads, convert them into paying clients, and stabilise his income without wasting time on unqualified inquiries.

Fast forward 14 days…

✅ Over 10 inquiries and consultations booked

✅ 7 new paying clients signed up

✅ Notice handed in at his old facility—no more wasted gym hours

✅ Still keeping 9 online clients, but focusing on in-person growth

✅ All bills paid this month—with £1,500 left over

Most importantly? He’s now in control.

Instead of chasing clients and hoping for the best, he has a system that attracts, nurtures, and converts—without relying on social media trends or cold DMs.

Here’s exactly how we made it happen.

Step 1: The Front-End Offer

As we discussed earlier, most Fitness Businesses mistake their 'core service' as their 'Offer'.

In reality, if you're a PT and you sell 'PT Packages' most people don't care.

However, if you take that service and turn it into an initial 'offer' or 'program' for someone to engage with - your fortunes can turn.

This is what we did with Dean. We figured out…

> The type of people he likes to work with

> The early parts of his process we could package as an offer

> What the local demographic might want from a fitness offer

> Pricing to warn-off time wasters

And we came up with this as an initial idea:

A 28-day program designed to help you drop your first 8-10lbs, feel stronger and more confident, without overhauling your life.

This is priced at €199

Nothing fancy - just a simple way of communicating with Dean's target audience how he can help them (initially) for a fixed-fee over a short space of time.

People get access to the initial steps of Dean's overall coaching process, which does two things…

  1. Gets them some initial results (and wanting more!)

  2. Sets them up nicely for the continuation of the plan

Side Note: The first 'front-end offer' you build is an educated guess at what people want. You may not hit a home run first time round. You use this to learn from, adapt, and improve on.

With this in place, were were set for Step 2…

Step 2: Premium Digital Assets

With the concept of Dean's offer now in place, we needed to make it feel a little more real and create some assets for people to engage with.

First, we started with a simple graphic that can be used as a social media post, digital flyer, or physical flyer…

Example of Fitness Offer

And then I also provided Dean with access to my business-building software, Fitness OS, which allowed him to get setup with a website/landing page extremely quickly (using a format I've tested previously and works well)

You can view that landing page HERE if you want to see a real example.

Here's a screenshot from the page…

Fitness landing page example

FYI - The full landing page only took 60mins to put together using Fitness OS.

Just with these digital assets alone, we now had a great starting point for…

  1. Sharing the basic details of Dean's front-end offer

  2. Having somewhere to send people who were interested

  3. Giving people multiple ways to contact Dean if they were interested

We quickly started driving driving to Dean's offer once it was built and did so in a number of ways. For an insight into how we did this, it's worth checking out a recent podcast episode I recorded on this subject - Listen on Apple or Listen on Spotify

Which leads us nicely into the third and final step of the process (so far!)

Step 3: Automation & Follow-Up Systems

With the offer in place, and strategies for getting it in front of people, we needed to make sure that Dean had simple systems for handling leads and turning them into clients.

Using some of the pre-built automations created within Fitness OS, we had systems setup that meant Dean was immediately notified when someone inquired in any number for ways.

For example, if someone booked in to the calendar on his webpage, he received this…

PT Consultation Booking

This consultation was booked without Dean lifting a finger and he got all the details sent directly to him immediately.

His only job was to give the lead a quick call to confirm the booking and make sure they were prepared for the session.

As another example, if someone filled out a 'Contact Form' because they wanted more info, or had a question to ask, Dean received this…

New PT Leads

This notification gives Dean the details of the inquiry and allows him to follow-up with them immediately.

Again, this happened without Dean doing anything.

These people saw his offer and came directly to him.

The Result?

As a result of this 3-step system, Dean found himself inundated with leads and sign-ups.

Here are some of the messages he sent me in the days after we built and implemented the system…

Consultation bookings - all automated:

Pt consultation bookings

More consultation bookings:

Fitness consultation bookings

Direct outreach from people regarding his front-end offer:

PT leads

People paying upfront for his services and acting quickly…

New PT Clients

FYI - I had to Google what "ye daisy" meant 😂

It's been quite the turnaround

…and we're just getting started!

UPDATE: I spoke with Dean on 03/03/2025 and he confirmed he had signed up 7 people since implementing the system outlined above and was still waiting to hear back from an 8th person. He also still has a few leads to chase.

The Ultimate Solution To The Lead-Gen Mystery

What you are seeing here is combination of two key elements to solve (probably) the most common problem Fitness Business Owners face…

  1. A proven strategy that unlocks the door to consistent lead generation (Front-End Offer System).

  1. The tech tools that make the implementation of it simple and professional (Fitness OS).

This creates a winning combination whereby someone can see something that interests them (your offer), and based on the professionalism of the interaction, feels confident they have made a good decision to work with you and will want more.

Compared to the usual experience potential clients encounter: unsure which coach to reach out to, confused about what people offer, ignored messages, slow follow-up processes after inquiring…you can see why this works as well as it does.
